Elua

A 3-month AI-native transformation for an early-stage startup. I rebuilt how the team works with AI, and how their analysis reaches clients.

Overview

Rigorous thinking, trapped in a PDF.

Elua had a strong analytical product and the same problem most teams have right now: too many AI tools, no clear order to adopt them, and a manual process holding it all back. The work was twofold. Make the team genuinely AI-native day to day, and turn their dense twenty-page analyses into interactive experiences a client actually wants to read.

What I did

Two fronts: how they work, and what they ship.

AI-native transformation

  • Migrated the team from ad-hoc ChatGPT use to a structured Claude workspace, including a custom Ask Elua assistant trained on their context.
  • Selected and implemented the right meeting, communications, and e-signature stack, in the order that made it stick.
  • Consolidated 30+ scattered documents from Notion into an organized Google Drive system.
  • Built a React operations dashboard to run the business day to day.

Product & UX

  • Turned their Depra twenty-method analysis into a usable, repeatable system.
  • Designed a blue-and-amber visual design system for the product.
  • Designed 20 interactive, deeply-linked report artifacts with three-layer citation drill-down, so every claim traces back to its source.
  • Built the Elua Wins app and the Solan scoring interfaces.
Built with AI, end to end

The end-to-end AI workflow, installed in a team.

This project is the AI-native transformation itself. I moved the team's daily work onto AI and built parts of their product with it.

The engagement model

Hired to fix the business, not the screens.

This is the work I want more of: embed with a team, put AI to work across how they operate, then hand it back so they own it. Design is part of it, but the mandate is the business.

01

Fractional, not forever.

I embed for a defined window, move fast, and leave. Lower cost than a hire, faster than an agency.

02

The mandate is operations.

Not a logo or a screen refresh. I changed how the whole team works with AI, day to day.

03

Implement, then hand off.

The goal is zero dependency on me. The team runs every system I built after I'm gone.

04

AI as the operating layer.

Tools chosen and sequenced so AI becomes how they work, not another subscription nobody opens.

05

Outcomes a client can see.

Static decks became interactive, source-linked reports where every claim traces to its evidence.

06

A system they own.

A repeatable, AI-assisted pipeline that compounds long after the engagement ends.

Outcome

AI moved from a novelty to the operating layer of the business, and their analysis went from static decks to interactive, source-linked experiences. The team was left able to run all of it without me.
